Is Intercom too expensive for a small SaaS team? The math at 1, 3, 5 and 10 seats
By The Relay team · Published · 4 min read
The short answer
At list price, Intercom Essential costs $87 a month for three seats and $290 for ten, before its Fin AI agent adds from $0.99 per outcome. For a small team that mainly needs chat, an inbox and a help center, that is several times what flat-priced tools charge. If you need workflows, round-robin assignment, multilingual support, SSO or SLAs, the price buys things the cheaper tools don't have.
What Intercom charges
Intercom prices per seat, with three plans, and bills its AI agent separately. These are the figures on its pricing page when we checked.
- Essential, $29 per seat per month. The Messenger, shared inbox, ticketing, reports and help center.
- Advanced, $85 per seat per month. Adds multiple inboxes, workflows, round-robin assignment and multilingual support, with 20 free Lite seats.
- Expert, $132 per seat per month. Adds SSO, HIPAA support, SLAs and multibrand, with 50 free Lite seats.
- Fin AI Agent, from $0.99 per outcome, on every plan, with a one-full-seat minimum.
- A 14-day free trial is available. There is no free plan.
What you pay at 1, 3, 5 and 10 seats
| Plan | 1 seat | 3 seats | 5 seats | 10 seats |
|---|---|---|---|---|
| Essential | $29 | $87 | $145 | $290 |
| Advanced | $85 | $255 | $425 | $850 |
The price rises in a straight line with every person who needs to reply. A three-person team on Essential pays $87 a month, and a ten-person team pays $290. Advanced triples the per-seat price in exchange for the workflow and routing features.
How Fin changes the bill
Fin is billed per outcome, from $0.99 each. At 100, 300, 1,000 outcomes a month, that is at least $99, $297, $990. "From" means the price can be higher, and Intercom decides what counts as an outcome, so read its definition before you model your own volume. These are scenarios, not predictions.
| Scenario | Seats | Fin outcomes a month | Monthly total at least |
|---|---|---|---|
| 3 seats on Essential | 3 | 300 | $87 + $297 = $384 |
| 5 seats on Essential | 5 | 1,000 | $145 + $990 = $1135 |
The point is the shape of the bill rather than the exact figure: it has two meters, one that moves when you hire and one that moves when customers ask more questions. Both are good problems to have, and both are hard to forecast.
When Intercom is worth the price
- You need workflows, round-robin assignment or multiple team inboxes.
- You support customers in several languages.
- You need SSO, SLAs or HIPAA support.
- AI is a core part of how you handle support at volume, and you want a mature agent with a wide set of integrations.
If any of those is true, the question is less whether Intercom is too expensive and more whether you are buying what you need. A cheaper tool that lacks the feature costs more once you work around it.
What to use instead, by situation
- Flat price, chat plus help center plus AI answers plus a feedback board: Relay, at $19 a month for 3 seats or $49 for unlimited seats. It has no free plan, one shared inbox, and no workflows or multilingual support. See Relay vs Intercom.
- A free plan or self-hosting: Chatwoot has a free Hacker plan (2 agents, live chat only) and is open source. Cloud starts at $19 per agent. See Relay vs Chatwoot.
- Email is the main channel: Help Scout is email-first, free for up to 5 users, then $25 per user per month. See Relay vs Help Scout.
- Many channels, flat pricing: Crisp charges $45 per workspace for 4 seats and covers 12 channels including WhatsApp and SMS. See Relay vs Crisp.
